Hiring Is No Longer a Gamble

How SalesEvolution helped a growing insurance brokerage test, train and prepare new salespeople with AI — halving first-year attrition.

01 — Background

Expanding faster than ever

The client is a roughly 300-person commercial insurance brokerage, expanding into new regions and hiring salespeople faster than at any point in its history, across a growing number of regional offices.

02 — Challenge

Hiring depended on who ran the interview

Hiring quality varied dramatically by region, because it came down to whichever manager happened to be interviewing. Some hires were excellent. Others turned out to be expensive, months-long mistakes that only became visible once the person was already on payroll and not making the numbers.

Onboarding meant shadowing a more experienced colleague and figuring it out along the way — no two new hires ever learned the same thing, and ramp time swung between three and eight months. Once working, people often misread the other side of the table: a cautious, detail-focused finance director got handled exactly like a fast-moving, risk-taking VP, with mixed results.

03 — Solution

A simulated conversation before the offer

SalesEvolution introduced BIZTRAiNING’s AI-based candidate testing: every candidate in the final stage runs a simulated sales conversation with an AI “customer” that mirrors the real customer profile of that region — giving hiring managers a consistent, comparable signal instead of interview chemistry alone. After hiring, the same platform trains new colleagues through realistic voice-based simulation — discovery calls, objection handling — before they ever meet a real customer.

For live accounts, BIZTAILORS added an AI-generated company heat map with a DISC-style read on each stakeholder, so a colleague knows before the meeting whether they are about to sit across from a cautious analyst or a decisive risk-taker, and can adjust their approach accordingly. The account management module turned each customer strategy — scripts, next steps, open opportunities — into a tracked plan instead of something living in one person’s head, and an AI strategy coach is available day to day for questions about deals in flight.

04 — Results

Predictable hiring, half the attrition

  • Time to a new hire’s first closed deal fell from about five months to under three.
  • First-year attrition among new hires dropped from roughly 35% to 15%.
  • 80% of candidates who went through simulated testing hit their first-quarter target, against around 50% previously.
  • In an internal survey, 90% of colleagues said the stakeholder heat map changed how they prepare for an important meeting.

“It used to take six months to find out we had made the wrong hire. Now we find out before we make the offer.”

05 — Takeaways

What other teams can borrow from this

  • A simulated conversation gives hiring managers one consistent signal — especially valuable when many different people run interviews.
  • Training that mirrors real customer situations shortens the gap between "hired" and "actually producing".
  • Reading the decision-making group is not an innate talent some people have and others do not. It can be systematised — and taught.
